PunchNFIT

Active

A boxing fitness game and wrist wearable at the center of a connected biometric ecosystem, where I led the go-to-market and product strategy with a Product-Led Growth model.

Frameworks

TL;DR

Problem
Hardware-led fitness products face high adoption friction: price, setup and uncertain value before purchase.
What I did
Led the go-to-market and product strategy for PunchNFIT, using a Product-Led Growth model where the game is the low-friction entry point to the IPW wearable and the wider ecosystem (VR platform, ONE/ANNA).
Result
Deliverables: a PLG go-to-market strategy, an ecosystem sequencing plan, a designed KPI framework and a supporting business model.

01 · Overview

A game that opens the door to a wearable and a connected biometric ecosystem.

  • I led the go-to-market and product strategy for PunchNFIT, using a Product-Led Growth model.
  • The game is the low-friction entry point to the IPW wearable and the wider ecosystem (VR platform, ONE/ANNA).
Company
VII Technologies Corp., an early-stage company building interconnected hardware and AI products

02 · Problem or challenge

Hardware-led fitness products face high adoption friction.

  • Price, setup and uncertain value before purchase all slow adoption of a fitness device.
  • PunchNFIT has to open the door to a closed-loop ecosystem: IPW, a VR platform and ONE/ANNA.
  • The products sit at different levels of readiness, so the plan must stay executable today.

Ecosystem map

PunchNFIT is the entry point to the whole ecosystem

PunchNFIT, a boxing and fitness game paired with the IPW wrist device, is the consumer entry point. It connects to the IPW wrist device, the VR platform and ONE/ANNA.

03 · Analysis

Analysis builds a shared picture of market, customer and ecosystem.

  • Current state analysis of PunchNFIT, the IPW pairing and each ecosystem component.
  • Market and competitive landscape in gaming and fitness gaming, and where biometric integration differentiates.
  • Customer understanding: target segments, needs, and drivers and barriers to adoption.

04 · Framework applied

Product-Led Growth: let the game prove the value before anyone buys hardware.

  • Market sizing, competitive landscape, and segmentation with a beachhead choose where to enter.
  • Positioning, go to market, partnership and licensing pathways, and the business model canvas shape how.
  • A KPI framework and risk analysis define how success and readiness gaps will be tracked.

05 · Solution

The strategy sequences adoption from play to the full ecosystem.

  • Play the game first: the fastest route to value.
  • Engage and build a habit, then adopt the IPW device for richer biometric data.
  • Expand into the ecosystem: the VR platform and ONE/ANNA.

PLG loop · designed adoption path

The game lowers the cost of trial; the device and ecosystem follow

Product-Led Growth loop, a strategy, not results: 1. Play: Free, fast first session; 2. Value: A good workout in minutes; 3. Habit: Repeat play builds routine; 4. Device: IPW adds biometric data; 5. Ecosystem: VR platform, ONE/ANNA; 6. Share: Players invite players. Share loops back to Play, so each new player starts at step 1.

06 · Product and project management

I lead five areas, each tied to a deliverable the company can act on.

  • Product strategy, experimentation-driven GTM, wearable UX, roadmap and adoption, and lifecycle management.
  • Deliverables: market and competitive analysis, a prioritized GTM strategy, an ecosystem sequencing plan and a supporting business model.

My scope as Project Leader

  1. Product strategy
  2. Experimentation-driven GTM
  3. Wearable UX
  4. Roadmap and adoption
  5. Lifecycle management

Deliverables

  • Market and competitive analysis of gaming and fitness gaming
  • Prioritized go-to-market strategy for PunchNFIT, with a US market-entry plan
  • Ecosystem positioning and sequencing plan for follow-on products
  • Supporting business model, financial projections and KPI framework
  • Risk analysis and mitigation, including readiness gaps across the ecosystem

07 · Launch

A PLG funnel is the planned go-to-market motion.

  • Bottom-up and user-led: players find, try and share the game, so adoption can spread organically.
  • Partnership and licensing pathways into gaming are supporting channels.
  • The US launch plan sets messaging, channels and the pricing approach.

08 · Validation

Small tests of the entry motion come before the full launch.

  • The plan calls for small tests of the go-to-market approach, such as positioning tests or early partnership conversations.
  • Experimentation drives the GTM, as part of the scope I lead.

How I would replicate it at your company

  1. Pick one entry product and make it win on its own before selling the ecosystem.
  2. Let users reach value before the first purchase; measure time to value from day one.
  3. Test positioning and partnerships in small experiments before the full launch.
  4. Agree the KPI framework with leadership before launch day.

09 · Measurement design

The KPI framework is designed before launch; results come after.

  • The metric tree below is the designed KPI framework, not results: it carries no values yet.
  • Each input metric maps to a stage of the PLG funnel, from first play to referral.

Measurement design, not results: no values until launch

Designed KPI framework with no values yet. North Star: weekly active players. Inputs: time to first value, activation rate, D7 and D30 retention, game to device conversion, and organic referral rate. Guardrail: device return rate.
